Process documentation usually describes the expected path. Experienced employees know which source is reliable, what a suspicious result looks like, which exceptions matter and when a decision needs escalation. Those details determine whether an AI-enabled workflow is useful in practice.

Involving these employees early also changes adoption. The system reflects recognizable work, and the team understands why its rules and checkpoints exist because they helped define them.

The project should move through a series of visible decisions rather than disappear into a technical black box.

Diagnose the current workflow with the people who run and depend on it.
Identify trusted sources, quality standards, exceptions and decision owners.
Prototype the workflow around real examples and representative edge cases.
Test outputs with accountable reviewers and document why corrections occur.
Teach users and internal owners while the system is still being shaped.
Transfer documentation, administration knowledge and improvement priorities at handoff.

Education should happen inside the work

A separate training session at the end cannot replace understanding developed during discovery, review and testing. People learn the system more deeply when they can connect its behavior to decisions they already make.

This does not mean every employee needs to become a developer. Users need to understand their role, reviewers need to understand evidence and exceptions, and internal owners need enough administrative knowledge to operate and improve the workflow responsibly.

Define ownership before the handoff

A build-with-you model should still have clear accountability. The engagement must identify who approves workflow rules, who accepts outputs, who administers the system and which changes require technical support.

The goal is not to remove every future dependency. It is to make responsibilities, documentation and decision rights visible so the company controls its capability.
